From Inbox Overload to Scalable Growth

How a Custom Partner Platform Transformed a Traditional B2B Operation

Client: Indus Bulk Logistics
Industry: Industrial Bulk Handling
Timeline: 3 Months
Partner Platform for Indus

The Challenge

Partners have always been the backbone of Indus Bulk Logistics. But that network had hit a ceiling. Every quote request, transport calculation, and technical question landed in the same inbox. The team answered the same questions repeatedly, buried in tasks that left no room for strategic conversations.

"We were spending 80% of our time on things that didn't move the needle," says Robert den Hertog, Head of Sales. "Our partners needed us to help them grow their business. We just couldn't get to those conversations."

To scale from dozens of partners to hundreds, Indus needed a system that would empower partners to work autonomously—without sacrificing the relationships that made the business successful.

The Discovery

Over three months, we mapped every recurring request and identified four friction points that were consuming the team's bandwidth.

Quote building required manual intervention for every configuration, turning simple requests into multi-day turnarounds. Transport calculations involved complex shipping estimates that demanded constant back-and-forth. Pole length configuration—despite having a clear internal formula—remained a mystery to partners who didn't trust or know the logic. And client protection, managed through scattered email chains, was slow, unreliable, and a constant source of tension.

"When we saw all four mapped out, it was almost embarrassing how obvious it was," Robert reflects. "We'd just accepted it as 'how things work.'"

The Solution

We built a centralised Partner Platform—one destination for partners to work independently, while giving Indus full visibility into network activity.

The quote builder was rebuilt from the ground up around how Indus products are actually configured. Partners now generate professional quotes in minutes, not days. "Partners who used to call us for every configuration now handle complex quotes themselves," says Robert. "And they're more accurate than what we were doing manually."

Legacy Excel sheets for transport calculations were converted to clean code, delivering instant and reliable shipping estimates. The pole length calculator was integrated directly into the quote flow, ensuring correct specifications are saved automatically. And client protection moved from email chains to a transparent database where partners register clients in seconds and conflicts are flagged automatically.

"Client protection used to be a source of tension," Robert notes. "Now it's transparent. Everyone can see exactly where they stand."

Beyond the tools themselves, all activity now feeds custom dashboards: quote volumes, conversion patterns, partner engagement, product demand. What lived in scattered inboxes is now a strategic asset.

The Impact

Partners move independently. The team focuses on growth, not admin. And the infrastructure now exists to scale—without proportionally scaling headcount.

"Before, scaling meant hiring," Robert explains. "Now we're expanding into new markets with the same team. That's the real shift."
